Context

Constant Contact needed to build and execute a new international expansion strategy from scratch. There was no existing playbook, no dedicated international leadership, and no clear operating model for how international would work within the broader marketing organisation. Marketing was also heavily dependent on external agencies for creative and content production, with slow turnaround times, fragmented tools, and no AI capability. The business needed 40 to 100 new creative concepts monthly plus hundreds of iterations, and the current systems could not scale. The CMO brought me in to move fast: first to build the international strategy, and then to fundamentally transform how the marketing organisation produced creative and content.

Background

I was engaged in late November 2025 in a consultancy capacity with an international focus. The initial brief was tightly scoped: build the international expansion strategy, hire a permanent international director, define the operating model, clarify roles and responsibilities, establish ways of working and team structure, and begin execution. The expectation was speed. This was a build-from-scratch mandate. As the engagement progressed, the scope expanded significantly. The CMO commissioned me to lead a strategic review of agency optimisation and AI capabilities, and the CEO commissioned a separate strategic review for 500 to 600% UK growth covering product, audiences, proposition, and investment. The most significant extension was the commission to design and deliver a comprehensive AI-first creative and content workflow strategy to transform the entire marketing production operation.

This engagement touched all five pillars of my method: Strategy, Brand, Growth Marketing, Operating Models, and Talent.

I delivered a complete international expansion strategy within 14 days of engagement, projecting 40% year-on-year growth with flat overall budgets. I redesigned the operating model for how international marketing would function within the broader organisation. I restructured the team, clarified roles and responsibilities, established ways of working, and hired a permanent Senior Director of International to take over the function, completing a full brand transfer within two months.

I then designed and delivered the AI-First Creative and Content Workflow Strategy (v4.1), a comprehensive transformation of Constant Contact's creative and content operations from a traditional, agency-dependent model to an AI-first, self-service system.

The strategy introduced a four-layer AI architecture: an SEO and AI search content engine, a creative briefing and design production engine using Claude and Canva MCP, a productivity and reporting layer using Gemini, and specialist media and execution tools. I designed a three-tier creative production model: studio origination using Google Flow for bespoke assets, governed campaign production using Claude and Canva MCP for standard creative, and rapid social content using Google Pomelli. I built a two-tier Claude briefing system with a Universal Creative Brief for new campaigns and Format Shortcuts for high-frequency repeatable tasks. I designed a cross-cutting measurement and intelligence fabric using Panoramata for competitive intelligence, Siteimprove for brand compliance, and a weekly Claude brand compliance audit.

The full strategy included a 60-day implementation roadmap across four phases, a complete Canva Brand Template system of approximately 50 to 60 templates, and a detailed investment case.

Results

International growth strategy delivered projecting 40% year-on-year growth with flat overall budgets. Permanent Senior Director of International hired and full brand transfer completed within two months. The AI-first strategy projected a 5 to 10x increase in creative and content output velocity, a 30 to 40% reduction in external creative and content spend in year one scaling to 50 to 60% in year two, and 100% marketer self-service capability for standard creative and content needs. The strategy was designed to pay back its investment within three to six months against estimated annual external spend of $600,000 to $1 million. Events team performance was turned around.
